Challenge

Domain Expertise, Missing Technical Foundation

The startup had the necessary domain expertise, solid funding, and a clear vision to build an enterprise SaaS platform. What they lacked was the technical foundation to execute fast: there was no codebase, no cloud infrastructure, and no delivery processes in place.

  • The "Blank Canvas" Challenge: Going from zero to a scalable enterprise platform requires getting foundational architecture decisions right the first time.
  • Complex Isolation Requirements: The platform needed to securely serve multiple clients, demanding a robust multi-tenant architecture.
  • Bootstrapping the Organization: The challenge wasn't just writing code, but simultaneously building the entire tech organization, culture, and operational processes from the ground up.

Approach

CTO Advisory & Foundational Engineering

Acting as the foundational engineering core, we shaped the technical basis end-to-end while serving as a strategic sparring partner for the founders and management.

Technical Execution

  • Cloud-Native & Serverless: Designed a highly scalable serverless architecture on Google Cloud (GCP) utilizing TypeScript, Node.js, and GraphQL.
  • Multi-Tenant Automation: Developed a fully automated deployment pipeline (GitHub Actions, Docker, Terraform) that provided each client with a securely isolated environment.
  • Interface Design: Iteratively improved backend interfaces to reduce communication overhead within the growing engineering team.

Aligning the Organization & Culture

  • Strategic CTO Advisory: We advised management on structuring the tech department and navigating crucial early-stage technical decisions.
  • Hands-On Culture & Ops: Established the initial monitoring, alerting, and on-call processes (ITSM) to transition from a prototype mindset to professional operations.
  • Team Building: Heavily drove the technical hiring process and actively mentored new engineers to build a sustainable, high-performing culture.

In less than two years, the SaaS platform evolved from zero to full production readiness and successfully went live for the first test customers. We delivered a resilient technical backbone and handed over a fully functional engineering organization.
